Asset criticality matrix: how to build it and use it for prioritization

The criticality matrix is the ruler that ranks the plant's assets by the impact of their failure, crossing criteria such as safety, production, quality and cost. The result, the A, B and C classes, takes prioritization away from the loudest voice: class defines maintenance strategy, order priority and spare parts policy. This article builds a matrix from scratch, with a worked example.

The criteria that enter the matrix

Five criteria cover most plants: safety and environment (can the failure hurt someone or cause an environmental event?), production impact (does it stop the line, slow it, or nothing happens? is there an installed standby?), quality (does the failure produce non-conforming product?), repair cost (expensive component, specialized repair?) and detection and repair regime (does the failure give warning? long repair, long-lead spare?). Each company calibrates the weights, with one fixed rule: safety does not negotiate; relevant safety impact makes the asset class A regardless of the rest.

Scoring, with a worked example

A simple 1-to-5 scale per criterion, multiplied by the criterion's weight. Three assets from a filling line to see the ruler working:

Main process pump (no standby): safety 2, production 5 (stops the whole line), quality 3, cost 3, detection and repair 4. High total: class A.
Transport conveyor (manual bypass possible): safety 2, production 3 (slows the rate), quality 2, cost 2, detection 2: class B.
Building comfort exhaust fan: safety 1, production 1, quality 1, cost 2, detection 1: class C.

The exercise is worth more for the discussion than for the number: it is common to discover mid-scoring that nobody knows whether the installed standby actually works, and that alone pays for the meeting.

What the class changes: practical consequences

Class A: dense strategy (revised preventive, predictive where applicable, mandatory failure analysis per event), top scheduling priority, critical spares in stock or under replacement contract. Class B: lean preventive, regular inspection, medium priority. Class C: planned corrective can be the official strategy, guilt-free; spending preventive on a C asset is stealing hours from an A asset. A matrix that does not change plan, queue and stock is decoration: the class must appear in each asset's maintenance plan, in the backlog priority rule and in the storeroom policy.

Where criticality lives in the system

The classification only works if it is in the master data: criticality recorded on the equipment lets you prioritize orders and notifications by class, filter the backlog and pull analysis by criticality, exactly the prioritization routine described in the planning and control guide. Criticality in a side spreadsheet dies at the first analyst turnover.

Revision: criticality is a snapshot, not a deed

The matrix reflects today's production process. Did the line gain an installed standby? The pump that was A may become B. Did a new product raise the quality bar? The filling asset may move up. An annual revision plus a trigger on process changes keeps the ruler honest.
